How to Codify Your Sales Playbook in 2 to 4 Weeks
Most sales playbooks fail before month three.
Not because the content is wrong. Because the codify process was wrong.
The 200-page PDF that a founder or VP Sales writes over three weekends is not a playbook. It is a document. Nobody runs it.
A real codified playbook takes 2 to 4 weeks of operator-led work. Here is the shape.
Week 1: Observe how the team already wins
Do not write anything in week 1. Observe.
Sit in on 8 to 12 real sales calls. Discovery. Demo. Objection handling. Close.
Do not coach. Do not correct. Just watch.
At the end of week 1, three patterns show up.
The moves your top rep runs by instinct.
The moves your median rep does not run.
The stalls that keep repeating across every deal.
That is the raw material of the playbook.
Week 2: Extract the plays
Turn each pattern into a named play.
A play has four parts.
The trigger. When to run this play. Example: "Champion has gone quiet for more than 10 days."
The move. What the rep actually does. Example: "Send a 3-line email to the economic buyer directly, referencing a specific business outcome from the last call."
The script. The exact language. Not a template. A real script the rep can send.
The measurement. How you know it worked. Example: "Response within 72 hours from any committee member."
Every play should fit on one page. If it takes three pages, it is not a play. It is a doc.
Week 3: Encode the plays into an operating rhythm
A play that only lives in a Notion doc dies in a week.
The play has to surface at the right moment.
Before every call: the pre-call brief surfaces which plays apply for this deal, this stage, this buyer.
During every call: the rep sees the discovery framework and objection scripts inside their meeting notes tool.
After every call: the score against the playbook is delivered with specific timestamps and next-play recommendations.
The playbook is not content. It is a rhythm.
Week 4: Pressure test
Give the playbook to the median rep. Not the top rep. The one who was missing the moves in week 1.
Run three real deals through it.
Track two things.
Did the rep actually run the plays.
Did the plays actually move the deals.
If both answers are yes: the playbook is codified. Keep evolving it monthly.
If either answer is no: fix that specific gap and re-test.
What "done" looks like
A codified playbook has three properties.
The plays fit on one page each.
The plays show up automatically at the moment of decision.
The plays get scored after every interaction.
If any of those three are missing, the playbook is a document. Not a system.
